Fixing communication problems with an offshore development team
Language is usually blamed for problems caused by ambiguous requirements and thin feedback loops. Write specifications down, insist on read-back, and shorten the cycle — then add live translation to the design conversations, not the status calls.
Most reported “language problems” with an offshore team survive translation, because they were never language problems.
Separate the three failure modes
Ambiguity. A requirement that could be read two ways gets read the way that is easier to build. This happens between two native speakers in the same room; distance and language just make it more likely and slower to surface.
Feedback latency. A misunderstanding discovered in three days costs three days. Discovered in three weeks, it costs three weeks. Time zones stretch every loop.
Actual language barrier. Someone did not understand what was said, and did not say so.
Only the third is a translation problem, and it is usually the smallest of the three.
Fix ambiguity with read-back
The single most effective practice: the person who will build it writes back what they understood, before building it.
Not “any questions?” — that reliably gets “no”. A written restatement, in their own words, that the requester confirms or corrects.
This surfaces ambiguity at the cheapest possible moment and it works regardless of language. It also gives a second-language engineer a low-pressure way to expose a misunderstanding: they are not asking for help, they are confirming a spec.
Shorten the loop
- Demo working software weekly, not monthly. A wrong assumption caught after five days is an annoyance; after five weeks it is a rewrite.
- Overlap at least two hours of working time and protect them. Use the overlap for discussion, not status.
- Put questions in a channel, not a call. An engineer blocked at 09:00 their time should not wait fourteen hours.
Then translate the right meetings
Once the above is in place, live translation adds real value in exactly one category: the conversations where design gets argued out. Architecture discussions, incident reviews, planning where trade-offs are weighed.
These are the meetings where an engineer’s judgement matters most and where second-language fluency most distorts who gets heard. They are also, conveniently, the meetings whose shape suits translation — longer turns, more context, fewer interruptions.
Status calls do not need translation. They need to stop being calls.
Platform constraints that matter here
Offshore teams usually mean external contractors and more than two languages, which is where native tooling struggles:
- Teams Interpreter excludes external guests and anonymous users, requires Microsoft 365 Copilot rather than Teams Premium, and does not work in ad hoc meetings. For a contracted team on their own tenant, this is often a non-starter.
- Google Meet handles one English-anchored language pair per meeting, capped at 90 minutes.
- Zoom gives translated captions only.
The part that is not technical
Deference patterns differ by culture, and a team that says yes to everything is not agreeing — it is being polite in a register you are misreading.
The countermeasure is structural, not interpersonal: ask for restatements rather than confirmations, ask what would have to be true for an estimate to be wrong, and make disagreement a written artefact rather than something that requires contradicting someone senior out loud.
